SEO + AEO Host Runbook

Minute-by-minute teaching + facilitation guide. Peer critique is the product. Teaching exists so the room shares a language.

RuntimeIdeal 75–80 min · Hard floor 60 with cuts
Seats6 owners · printed cohort packets at seats
Deckcourse.brandastic.com/downloads/teaching-slides.html · PIN 3121

0) Pre-class checklist (T-7 to day-of)

Collect from each seat
  • Website URL
  • Business one-liner
  • Primary goal
  • Top 2 buyer questions
  • Biggest pain point
  • Packet permission Yes/No
Produce before class
  • 1-page mini-audit × 6 (12–15 min each)
  • Stapled cohort packet per seat
  • Whiteboard markers + visible timer
  • Deck open + PIN unlocked on present laptop
  • Review QR ready but face-down until close
Do not skip packets. If pre-work is thin, class becomes a webinar. The packet is half the teaching.

Block A · 0–8 · Welcome + pain

“Thanks for coming. Free invite because we want high-value teaching and real peer learning — not pitch theater. Only 6 seats so we can open everyone’s packets. Before we teach, every owner gets 60 seconds on their pain point. Ground rules: peer learning only, no roasting, what is shared stays here.”
Do:
  • Point at ground rules page in packet
  • Timer on — 60–70 sec each
  • Whiteboard: capture pattern words (FAQ / proof / time / AI no-show / unclear offer)
  • No rebuttals yet

Each owner answers: Name + company · biggest AI/marketing pain · one unblock request.

Block B · 8–14 · New search reality

“Discovery split into two markets with one website truth. Google is links and maps. AI engines synthesize answers. If you don’t own the answer clearly, systems invent around you — or skip you.”
Teach Visibility Stack (Crawl → Understand → Trust → Cite → Recommend). Run 60-second test once on a packet example (permission already granted).

Key lines: “Traffic without conversion is noise.” · “Visibility without credibility is temporary.”

Block C · 14–20 · SEO vs AEO vocabulary

“SEO makes the right page earn the right click. AEO makes your brand extractable, checkable, and safe to recommend. Models prefer low-risk citations.”
Side-by-side table. Ask: “Which problem do you feel more — ranking mostly, or invisible/wrong in AI?” Hands vote. Use that to bias later critique examples.

Block D · 20–34 · Scorecard + fix order

“Same language for every site: 0 missing, 1 partial, 2 solid. No vibes — point to a page element. Fix order is non-negotiable: access → money-page clarity → proof/CTA → FAQ/entity → broader content last.”
  • Walk checks 1–5 then 6–10 quickly
  • Map 2 packet audits as comparison, not cold live browse
  • 2–3 min heads-down: each owner circles 1 score they agree with + 1 they dispute
Do not let this become a 30-minute technical rabbit hole. Prioritization language matters more than tool demos.

Block E · 34–42 · AEO plays

“AI recommends brands it can understand, verify, and cite. Ambiguous brands lose. Entity clarity beats clever copy. If the answer only lives in sales calls, AI can’t cite it.”
Hit 7 plays fast. 2-minute AEO Opportunity Map in packet. Optional: one strong vs weak page pattern example.

Block F · 42–48 · AI agents (cuttable)

“Don’t ask AI to write marketing. Brief an agent like a junior teammate: Role, Job, Inputs, Rules, Output, Human review. One job per agent. No fabricated claims.”
Flash Content Agent + Email Agent only. Point to packet brief sheet. If peer needs airtime: skip live teach, keep handout.

Block G · 48–76 · Peer critique (CORE)

“This is the part you’ll remember. Same four moves every hot seat: Owner · Room · Host translation · Clock.”

Per owner (~4–4.5 min × 6):

  1. Owner 45–60s: pain + most true/contested audit line
  2. Room 90–120s: issue + roadblock + first-move idea
  3. Host 60–75s: scorecard language + one this-week move
  4. Timer. Next.

Facilitator prompts

Guardrails: no sarcasm, no competitor dunking, no second free strategy pitch. Cap advice at one first move. Rewrite blunt comments into useful feedback.

Whiteboard: Room Patterns

Generic About · money pages without answers · missing FAQ · weak proof near CTA · no measurement · content never ships · brochure fluff while wanting AI visibility.

Block H · 76–80 · Close

“Today: shared SEO/AEO language, scorecard, AEO plays, peer notes, one this-week first move written down. If you want deeper implementation later, Brandastic does that — education first today. If this genuinely helped, a Google review is welcome and never required.”
Everyone writes first move before standing up. Only then flip review QR if energy is good.

2) Q&A bank (keep short)

QuestionModel answer
How long until results?Clarity can help AI understanding quickly; competitive SEO is longer and market-dependent.
Do I need more blogs?Only after money-page + FAQ/entity clarity.
Can I just prompt ChatGPT more?Weak if website truth is ambiguous.
Do reviews matter?Yes for trust — humans and often brand confidence surfaces. Put them near CTAs.
#1 homepage mistake?Unclear who-for-what-where, no proof, no clear CTA.
#1 AEO mistake?Generic positioning + answers trapped in sales calls.

3) Operator one-liners (memorize)

4) After-session sequence

Same day
  • Optional review QR in room
  • Recap email with playbook + packet links
  • Soft deeper-audit path only if useful
Day 2 / Day 7
  • Day 2: soft review note if value landed
  • Day 7: “What did you fix first?”
  • Offer office hours / full audit only if relevant

Target if class landed: 2+ Google reviews from a 6-seat room. Never pressure.

5) Success bar

Attendees say“I know what to fix first” · “Practical, not fluff” · “I’d recommend this”
Host did it rightPeer critique protected · fix order repeated · no hard pitch · reviews only if earned
