SEO + AEO Operator Playbook
The practical teaching reference from Brandastic’s free owner workshop. Use this after class to diagnose any site, prioritize fixes, and make your brand safer for Google and AI answer engines to recommend.
1) Upgrade the scoreboard
2) The Visibility Stack
Most owners act like they’re at step 5 while stuck on 2–3.
| # | Layer | Question | If broken |
|---|---|---|---|
| 1 | Crawl | Can engines reach the important pages? | Nothing else matters yet |
| 2 | Understand | Is the offer clear: who / for whom / where? | Rankings and AI answers stay vague |
| 3 | Trust | Are receipts present near claims and CTAs? | Buyers and models hesitate |
| 4 | Cite | Is the answer extractable in clean structure? | You get skipped or paraphrased poorly |
| 5 | Recommend | Would a careful model name you for the right job? | Growth depends only on paid or brand search |
3) SEO vs AEO in plain English
SEO (Search Engine Optimization) — Make your website crawlable, relevant, and authoritative so it ranks and earns clicks in search results.
AEO (Answer Engine Optimization) — Make your brand and content clear, trustworthy, and citable so AI tools can understand and recommend you in answers.
| SEO | AEO | |
|---|---|---|
| Primary stage | SERPs / Maps | AI chat answers |
| Winning unit | Page / keyword / local pack | Entity + cited answer |
| Core signals | Technical health, relevance, links, UX | Clarity, FAQ structure, proof, consistency |
| Content form | Optimized pages + hubs | Q&A, definitions, comparisons, credentials |
| Failure mode | “We don’t rank” | “AI doesn’t know us / misstates us” |
Operator triad for AEO: Extractable · Checkable · Safe to recommend.
4) 60-second site test
Use this on your site and any peer site. If 2+ fail, AI invisibility is structural — not unlucky.
- Who / for whom / where? said in one plain sentence?
- Money-page promise specific or brochure fog?
- Buyer question answered in the first two sentences?
- Proof near CTA reviews, cases, numbers, process?
- Consistency website / GBP / LinkedIn tell the same story?
5) SEO Site Health Scorecard (0 / 1 / 2)
Score each area. Total out of 20. No vibes — point to a page element.
| # | Checkpoint | 0 | 1 | 2 |
|---|---|---|---|---|
| 1 | Access / indexation | Key pages blocked, missing, or orphaned | Some important pages hard to find | Money pages findable + indexable |
| 2 | Technical baseline | Broken mobile / major template issues | Usable but rough | Stable, mobile-usable core templates |
| 3 | Titles + intent | Generic/duplicate titles | Unique but weak intent match | Benefit-led titles match buyer intent |
| 4 | On-page structure | No clear H1 / chaotic headings | H1 ok, weak hierarchy | One H1 + buyer-path H2/H3s |
| 5 | Content depth | Thin brochure copy | Some answers, still incomplete | Answers better than competitors |
| 6 | Internal linking | Money pages isolated | Some support links | Nav + related content reinforce money pages |
| 7 | Conversion path | CTA unclear / high friction | CTA exists, weak placement | Clear CTA after value + low friction |
| 8 | Trust / proof | Claims with no receipts | Proof exists but buried | Reviews/cases near claims + CTA |
| 9 | Authority / local / offsite | Conflicting NAP / weak presence | Some alignment | GBP + profiles + mentions consistent |
| 10 | Measurement | Flying blind | Tools installed, not used | GSC/GA4 + conversions reviewed |
6) Non-negotiable fix order
- Access / indexation
- Money-page clarity (who / what / for whom)
- Proof + CTA on conversion pages
- FAQ / entity / answer structure
- Broader content last
Host challenge every time: which layer is actually broken — not just incomplete?
7) Seven AEO plays
7. Publish citable assets — process pages, checklists, local guides, original data, expert Q&A.
AEO Opportunity Map (fill this monthly)
| Field | Your note |
|---|---|
| Customer question (exact words) | |
| Does site answer in 2 opening sentences? | Y / N |
| Proof currently on page | |
| Owning page URL | |
| AI risk | unknown / inaccurate / generic |
| One AEO action this month |
Entity sentence formula
[Brand] is a [category] in [place] that helps [audience] get [outcome] through [method / proof].
Weak: “Leading innovative digital solutions for modern brands.”
Strong: “Brandastic is a Costa Mesa digital marketing agency for growth-minded brands. We help them get found in Google and AI answers.”
8) Strong vs weak pages
Rewrite order: clarity first, then proof, then personality.
Money-page rewrite checklist
- Title states service + audience/geo when relevant
- H1 matches the job-to-be-done
- First 2 sentences answer the main buyer question
- Process or “how it works” is visible
- FAQ covers 3–5 real objections
- Proof sits near the CTA, not only in a footer wall
- One primary CTA; secondary CTA is optional
- No invented stats, awards, or guarantees
9) Monthly AI probe
Run these three prompts every month. Score: missing / vague / accurate / recommendable.
- “Best [category] near [city] for [job-to-be-done]”
- “Who is [brand] and who do they serve?”
- “Compare [brand] vs [top competitor] for [use case]”
10) AI agents for content + email
Key line: Don’t ask AI to “write marketing.” Brief an agent like a junior teammate with a job description.
Every agent needs: Role → Job → Inputs → Rules → Output → Human review.
Agent 1 — Content Drafting
ROLE You are a senior content strategist for [Brand]. JOB Draft a clear, conversion-aware content asset using [Brand] voice. CONTEXT Brand: Audience: Offer / page: Primary keyword / search intent: Proof points I can use (only these): 1. 2. 3. OUTPUT FORMAT 1) Title options (3) 2) Outline with H2s 3) First draft 4) FAQ (3 questions with 2-sentence answers) 5) AEO notes: what question this page should own 6) Missing info checklist RULES - No hallucinated results, reviews, licenses, or awards - No fluff intros - Direct answer in first 2 sentences of each major section - Write at ~8th–9th grade clarity - Flag anything that needs human verification
Agent 2 — Email / Follow-up
ROLE You are a concise email copywriter for [Brand]. JOB Write a short email from a goal + audience + offer context. INPUTS Who: What we delivered / why we're writing: Tone: helpful operator, not hype CTA: OUTPUT - Subject lines (3) - Body under 120 words - One clear CTA - 1 alternate version if they booked a next step RULES - Never invent discounts, legal, medical, or financial claims - No pressure language - Match brand voice
Human review before anything ships
- Facts check (names, numbers, claims)
- Brand voice skim
- Offer accuracy (CTA, pricing, legal)
- SEO/AEO usefulness (question answered? proof included?)
- Human final approve
11) 30-day operating plan
This-week first move (write it now)
Issue: ________________________________
Roadblock: ____________________________
First move this week: _________________
Owner of the move: ____________________
Done looks like: ______________________
12) Owner FAQ (short answers)
How long until AI mentions / SEO results?
Foundation clarity can help AI understanding quickly. Competitive SEO is market-dependent and usually longer. Don’t confuse “we published” with “we’re clear and citable.”
Do I need more blog posts?
Only after money-page + FAQ/entity clarity exist. Blogs on a foggy foundation create more fog.
Can I just prompt ChatGPT more and ignore the site?
Weak strategy. If website truth is ambiguous, AI has nothing safe to cite.
How do reviews affect SEO and AI visibility?
Strong trust signal for humans and often for brand confidence surfaces. Put proof near claims and CTAs.
What’s the #1 homepage mistake?
Unclear who-for-what-where, no proof, no clear CTA.
What’s the #1 AEO mistake?
Generic positioning + answers that only live in sales calls.
